Run Microsoft 365? You got Copilot. On Google Workspace? You got Gemini. That's not a decision. It's the path of least resistance, dressed up as progress.
And it's quietly expensive. We're pointing frontier-grade models at tasks a far smaller model would handle faster, cheaper, and often more accurately. Then we ask our people to re-explain the same context to those tools, day after day.
Here's what I see across NZ enterprises: almost nobody has built an AI environment that's genuinely fit for purpose. Giving a tool access to your data isn't the same as giving it context.
A proper setup fine-tunes custom or open-source models on your own information, so the tool already understands how your organisation works. Most firms also have no way to route work intelligently: cheap, small models for the routine jobs, frontier models only when the problem truly demands it. Without that, you're paying premium rates for clerical work.
But none of this matters if your data is a mess. Data governance and consistency are the fuel that ignites an AI strategy. Feed a model fragmented, poorly governed information and it will fail faster, no matter how you've sized it.
The evidence is stark. A 2026 study found 65% of NZ organisations already running AI initiatives, but fewer than 40% have the platform-led data foundations to get real returns. Sort the data first.
Then there's dependency. When your whole AI capability rents from two or three offshore providers, you don't control your own destiny. We've already seen access to AI tools pulled with little warning. If that switch gets flipped, what happens to your operations the next morning?
Optimising around SLMs and open-weight models isn't only cheaper. It hands control back to you.
The cost numbers aren't subtle either. NVIDIA's own researchers estimate small models run 10 to 30 times cheaper than frontier models on repetitive tasks.
So here's the provocation for NZ leaders: stop delegating this to "the experts" and filing it under IT. Understand the options yourself. Own the adoption. This is organisation-wide change, not a software rollout, and you're accountable for whether it actually works.
