Culture Transformation NZ
Culture isn't the posters on your walls or the values in your handbook. Culture is the invisible system of behaviours, expectations and norms that determines whether your strategy gets executed or stalls. At Five, we help organisations across New Zealand deliberately design culture as a strategic asset.
Culture Discovery
What is Culture Transformation?
Culture transformation is the deliberate, systematic shift in how your organisation behaves, decides and gets things done. It's the work of aligning your people, systems and leadership around what actually matters to your business.
Most organisations don't transform their culture intentionally. Culture just happens—shaped by whatever leadership practices, systems and unspoken assumptions are sitting in the background. The result? Hidden friction, misaligned effort, and strategies that look good on paper but don't translate into action.
Culture transformation is different. It's a structured approach to understanding how your culture actually works, identifying where it's enabling or blocking your strategy, and deliberately putting in place the behaviours and systems that make change stick.
Why Culture Matters Now
Your people can't execute strategy in a culture that doesn't support it. And the bigger the change you're trying to make—whether that's a digital transformation, a new business model, or a shift to agile ways of working—the more your culture becomes the limiting factor.
Culture transformation isn't a nice-to-have. It's the foundation that makes everything else possible.
Culture Discovery: Our Proprietary Diagnostic
Before you transform anything, you need to understand what you're actually working with. We don't rely on surveys or assumptions. We use a rigorous, evidence-based diagnostic process called Culture Discovery.
The Tools We Use
Jobs to be Done
We start by understanding what your people are actually trying to achieve in their roles—not what the job description says they should be doing, but what they're really working to accomplish. This shifts the focus from tasks to outcomes.
LEEM (Living Employee Experience Map)
We map the real employee experience across the full employee journey. This isn't a static survey snapshot—it's a dynamic picture of what people actually experience, day to day, across your organisation.
Expectations & Assumptions
Culture runs on unspoken rules. We surface the implicit expectations that shape behaviour—the things nobody talks about but everyone knows matter.
Human Needs (BICEPS)
Every person at work needs six core things: Belonging, Improvement, Choice, Equality, Predictability and Significance. When these needs are met, people engage. When they're not, they disengage or leave. We map where your organisation is meeting these needs and where there are gaps.
Intention Gaps
These are the places where what your leadership intends doesn't match what people actually experience. These gaps are friction points. Understanding them is the first step to closing them.
Three Perspectives, One Picture
Culture looks different depending on where you sit. We gather insight from three distinct vantage points:
- Employees see culture as the day-to-day experience: the pace of work, the trust in their team, whether they have what they need to do their job
- Managers experience culture as the tension between what leadership expects of them and what their people can realistically deliver
- Subject Matter Experts see the patterns and systemic issues that cut across teams and divisions
By listening to all three, we get a complete picture of how your culture actually operates.
Maturity & Benefits
Organisational Maturity Model: Where You Sit, Where You're Going
The insights from Culture Discovery map to our Organisational Maturity Model—a framework that shows you exactly where your organisation sits across five critical dimensions:
- Leadership — how decisions get made, how vision is communicated, how leaders model the culture they want
- Performance — how work gets done, how priorities are set, how success is measured
- Culture — the shared values, behaviours and norms that shape how people interact
- People — how talent is developed, how people are supported, how careers progress
- Technology — how systems enable or constrain the way work gets done
The model has six levels of maturity, from Ad Hoc (reactive, inconsistent) through to Relentless Reinvention (adaptive, intentional, continuous). Knowing where you sit on each dimension tells you exactly what maturity looks like for your organisation and what the next step forward is.
Strategic Business Benefits of Culture Transformation
Culture transformation isn't an HR initiative. It's a business strategy. Here's what changes when you deliberately transform culture:
Strategy Execution
Culture enables or blocks strategy. When your culture is aligned with your strategy, execution accelerates. When it's misaligned, even the best strategy stalls. We make sure your culture is working for your strategy, not against it.
Hidden Friction Surfaces
Every organisation has friction—the unspoken tensions, the conflicting priorities, the systems that don't quite work together. This friction slows everything down. Culture Discovery brings it into the light so you can address it.
Leaders Become Culture Carriers
Culture change only sticks when leaders own it. We work with your leadership team to help them understand their role as culture carriers—people who model the behaviours they expect, who make decisions that reinforce culture, who hold the line when it gets hard.
Human-Centred Systems
Culture change fails when it's imposed from above. It sticks when the systems, processes and practices reflect what your people actually need. We help you put in place systems that are designed around human needs, not just efficiency.
Deliberate Design, Not Drift
Instead of culture just happening to you, you design it intentionally. You know what you're building, why it matters, and how you'll know you're making progress.

Frequently Asked Questions
How long does culture transformation take?
Genuine culture change takes time. Most organisations see meaningful shifts within 6–12 months, but the work is ongoing. The goal isn't a one-time transformation; it's building the capability to continuously evolve your culture as your business needs change.
How is this different from culture surveys?
Surveys measure what people think. Culture Discovery uncovers what's actually happening. We go beyond opinion to understand the systems, behaviours and unspoken assumptions that really shape your culture.
Do we need to change our values?
Not usually. Most organisations don't have a values problem; they have an alignment problem. People don't live the values they say they have because the systems, behaviours and leadership practices aren't reinforcing them. We help you close that gap.
What if our culture is already pretty good?
Even strong cultures can improve. Culture Discovery helps you understand what you're doing well, where there's friction you haven't noticed, and where you could be even more intentional. It's about moving from good to great.
Can you work with remote and distributed teams?
Yes. We've worked with fully remote organisations, hybrid teams, and globally distributed groups. The principles of Culture Discovery work regardless of where people are located.
What happens after Culture Discovery?
You get a clear picture of your current culture, a map of where you want to go, and a concrete roadmap for how to get there. From there, you might work with us on leadership alignment, implementation support, or ongoing advisory—or you might take the insights and run with it yourself.
Ready to Transform Your Culture?
If your strategy isn't being executed at the pace you need, if there's friction you can't quite name, or if you know your culture could be a bigger asset—let's talk. We're based in Auckland and work with organisations across New Zealand.
